Factory Mountains Strategy Roadmap (Mountains 1–40)

Governing Amendment: Execution of Mountains 1–40 is strictly governed by STD-FACT-003-cross-mountain-convoys-and-reconciliation.md.

The Mountains describe durable strategic missions, not 40 parallel task backlogs. They converge into 15 Canonical Cross-Mountain Convoys (A–O) feeding bounded Beads through native Gas City and Beads primitives.

Part I: Foundational Mountains (1–16)

MOUNTAIN 1 — BLU Identity, Team Contract, and Agent Governance

  • Goal: One canonical BLU identity, one team-routing contract, reusable Agents/Skills/Plugins referenced rather than copied.
  • Lock: BLU=Lead Architect, GAS_CITY=Sole Orchestrator, BEADS=Durable Work Authority, GITLAB=Source Authority.
  • Operational Execution: Reconciled into Convoy B (Identity & Authority).

MOUNTAIN 2 — Gas City Factory Economy and Execution Discipline

  • Goal: Use models for reasoning, not polling, bookkeeping, status collection, or idle supervision.
  • Default Execution Rules: ACTIVE_MODEL_WORKERS_MAX=2, ACTIVE_EXECUTION_BEAD_PER_WORKER=1, MODEL_POLLING=NO, SESSION_IS_DURABLE_AUTHORITY=NO.
  • Operational Execution: Reconciled into Convoy A (Foundation) & Convoy K (Telemetry).

MOUNTAIN 3 — Gas City Formula / Order / Event Standardization

  • Goal: Recurring work becomes native reusable Factory behavior instead of giant prompts.
  • Operational Execution: Reconciled into Convoy E (Pack Architecture).

MOUNTAIN 4 — GitLab Factory Convergence

  • Goal: Turn GitLab from a mostly manual source host into a governed, event-driven delivery platform for agents.
  • Operational Execution: Reconciled into Convoy C (Source & CI Fabric).

MOUNTAIN 5 — DrupalWorks Public Pack

  • Goal: Make DrupalWorks the portable public Gas City Pack for Drupal engineering.
  • Operational Execution: Reconciled into Convoy E (Pack Architecture) & Convoy F (Drupal Quality).

MOUNTAIN 6 — BluCity-Packs Private Factory Pack

  • Goal: Hold Bluefly-specific Factory composition without contaminating DrupalWorks.
  • Operational Execution: Reconciled into Convoy E (Pack Architecture).

MOUNTAIN 7 — ContextControl as the Drupal Factory Console

  • Goal: Use Drupal as the governed human/product surface for BluCity Factory operations without becoming a competing scheduler.
  • Operational Execution: Reconciled into Convoy G (Customer Control Plane).

MOUNTAIN 8 — Drupal Maintenance Factory

  • Goal: Productize ongoing Drupal security, release, update, upgrade, hardening, optimization, and custom-code reduction.
  • Operational Execution: Umbrella portfolio coordination for Convoys E, F, H, I, J.

MOUNTAIN 9 — Project .agents/ Standard

  • Goal: Make project context small, durable, predictable, committed, and non-duplicative.
  • Operational Execution: Reconciled into Convoy N (Docs & Schema).

MOUNTAIN 10 — Project Documentation Standard

  • Goal: One predictable project documentation taxonomy instead of arbitrary Markdown proliferation.
  • Operational Execution: Reconciled into Convoy N (Docs & Schema).

MOUNTAIN 11 — BluCity-Docs Governance

  • Goal: Turn BluCity-Docs into the evergreen Bluefly engineering constitution with drift detection (DOCUMENTATION_DRIFT=YES).

MOUNTAIN 12 — Product Documentation

  • Goal: Keep commercial product definition separate from internal session/runtime state.
  • Operational Execution: Reconciled into Convoy N (Docs & Schema).

MOUNTAIN 13 — Documentation / Schema Enforcement

  • Goal: Define structure once (OSSA, Beads, Receipts, ContextCards) and make machines enforce it in CI.
  • Operational Execution: Reconciled into Convoy N (Docs & Schema).

MOUNTAIN 14 — Local Workstation / Developer Environment

  • Goal: Make developer workstations disposable, reproducible, clean, and non-authoritative.

MOUNTAIN 15 — Model and Inference Architecture

  • Goal: One intentional inference architecture across Mac, NAS, Oracle, agents, CI, and hosted providers.

MOUNTAIN 16 — Oracle / Production Runtime Convergence

  • Goal: Production runtime on Oracle is 100% reproducible from source, packages, IaC, and governed runtime configuration.

Part II: Delivery & Expansion Mountains (17–40)

MOUNTAIN 17 — NAS / Durability

  • Goal: Total durability: bare git mirrors, Dolt cold backups, Keycloak, and PostgreSQL persistent on NAS.
  • Operational Execution: Reconciled into Convoy A (Foundation) & Convoy O (Disaster Recovery).

MOUNTAIN 18 — Public Package and Release Factory

  • Goal: Classify and publish all reusable Bluefly packages (npm, PyPI, Composer, OCI) through governed release gates.
  • Operational Execution: Reconciled into Convoy C (Release Fabric) & Convoy D (Package Publication).

MOUNTAIN 19 — Multi-Registry Release Standard

  • Goal: Shared CI release components (release-npm, release-pypi, release-drupal, release-composer, release-container).
  • Operational Execution: Reconciled into Convoy C (Release Fabric) & Convoy D (Package Publication).

MOUNTAIN 20 — Merge Trains & Delivery Flow

  • Goal: Enforce GitLab merge trains and merged-results pipelines selectively on high-concurrency delivery repositories.

MOUNTAIN 21 — GitLab Agent Delivery Platform

  • Goal: Reconcile runner health, resource limits, and event webhooks to support autonomous agent deliveries.

MOUNTAIN 22 — GitLab Duo / MCP / Tool Governance

  • Goal: Consolidate MCP endpoints through agent-protocol gateway; map permissions to Cedar ABAC policies.

MOUNTAIN 23 — Moshi + OMO Evaluation & Deployment

  • Goal: Benchmark and integrate local speech and tool-calling models without turning upstream products into forks.
  • Operational Execution: Reconciled into Convoy M (Upstream Toolchain).

MOUNTAIN 24 — KB_Cache Recovery & Quality Convergence

  • Goal: Standardize kb_cache worktree lifecycle and reconcile ai_context boundary without custom memory stores.

MOUNTAIN 25 — Drupal Package Quality Gate

  • Goal: Implement 5 reusable verification checks from STD-VERIFY-001 in DrupalWorks; prove clean consumer reproducibility.

MOUNTAIN 26 — Security & Release Factory

  • Goal: Cryptographic credential revocation verification, BFG history purges, and automated secret scanning.
  • Operational Execution: Reconciled into Convoy B (Identity) & Convoy H (Security & Release).

MOUNTAIN 27 — Custom Module Assurance Factory

  • Goal: Audit 60+ custom Drupal modules against core/contrib equivalents; retire redundant code (NET_CUSTOM_LOC < 0).
  • Operational Execution: Reconciled into Convoy F (Drupal Quality) & Convoy I (Module Assurance).

MOUNTAIN 28 — Drupal Upgrade Factory

  • Goal: Automated Composer core/contrib update pipeline with visual regression testing.
  • Operational Execution: Reconciled into Convoy F (Drupal Quality) & Convoy J (Upgrade & Migration).

MOUNTAIN 29 — Migration Factory Pack

  • Goal: Reusable Drupal migration recipes and FlowDrop/ECA ETL models for clean site cutovers.

MOUNTAIN 30 — ContextControl Customer Factory UI

  • Goal: Build human governance UI in Drupal: Group hierarchy, Operation lifecycle (DETECT → AUTHORIZE → ACT → VERIFY → PROVE).

MOUNTAIN 31 — AGUI Dynamic Product Experience

  • Goal: Presentation layer for ContextControl using AGUI components (approval cards, status pills, timelines) via JSON:API.

MOUNTAIN 32 — Customer Data Sovereignty

  • Goal: Enforce strict entity access and tenant vector partition isolation across customer organizations.

MOUNTAIN 33 — Context Model

  • Goal: Structured ContextCard entities separating objective facts from subjective assessments.

  • Goal: Enforce standardized operational receipt emission signed independently by Witness.

  • Goal: Promote verified procedures into Formulas, recurring triggers into Orders, and expertise into Skills.

  • Goal: Enforce binding economic gate IS_THE_NEXT_RUN_GETTING_CHEAPER_AND_MORE_REUSABLE=YES (STD-ECON-001).

MOUNTAIN 37 — Factory Observability

  • Goal: Wire blu audit estate and Gas City telemetry into continuous Witness monitoring without polling daemons.

MOUNTAIN 38 — Factory Pack Architecture & Portfolio

  • Goal: Finalize canonical OSSA agent definitions, public/private pack boundaries, and portfolio roadmap.

MOUNTAIN 39 — Released Product Inventory

  • Goal: Commercial product inventory mapping platform repositories to public packaging and marketing nodes.

MOUNTAIN 40 — Factory Completion Program

  • Goal: Execute ledger drain, eliminate duplicate ADRs, achieve clean-room compliance across all estates.
